Nicolas Chapuis · Senior Product & Program Lead

I lead complex products and programsfrom framing through launch.

I step in when an outcome depends on several functions. I clarify the decisions, build an early working version, and coordinate product, engineering, compliance, security, and operations through launch.

Leading French public investment bank

Featured case

An initial assessment of 2,000+ AI systems in about ten minutes

A regulated bank needed to apply the same legal, privacy, and security criteria across more than 2,000 AI systems. As part of a Shapers engagement, I led the design of AIR, an internal bank service that runs this initial pass against versioned criteria. Every result requires human validation.

Anonymized screenshot of AIR, an internal bank service
AIR keeps the rules, their history, and the initial assessment results in one internal service.
Outcome
An initial pass across 2,000+ AI systems in about ten minutes.
What that means
A first classification against shared criteria—not 2,000 automatic final approvals.
My role
Shapers engagement: product and program leadership, defining how the service should operate, and decisions across Digital, IT, Compliance, Security, and Legal.
In use
Exports provide the reference for EU AI Act registers and control tools; the API reruns the assessment on demand.

Track record

From strategy to launch.

Banking, media, credit insurance, or a new venture: the sector changes. My role does not. I align decisions, product, and teams through launch.

TV5MONDE2019–2021 · VOD Program Lead

12 months

Design and launch TV5MONDE’s international VOD platform

I led the project from strategy to go-live, contributed to hiring, ran the RFP and contracting work, coordinated the business functions, and led the technical team.

Strategy, service design, vendors, and technical delivery brought into one program.

Coface2022–2024 · International Product Manager

From prototype to international rollout

I used research and prototypes to inform the decisions, then owned the roadmap, product delivery, change management, and go-to-market.

Research, roadmap, product ownership, and change management carried through together.

Paul turns a brief into an editable deck that follows the company’s PowerPoint template

Paul turns a brief into a structured presentation while following the layouts and visual rules in the company’s actual PowerPoint template. The result remains fully editable in Paul and in PowerPoint. With my co-founder, I took the product from idea to launch across design, initial architecture, development, user experience, and go-to-market.

The project shows that I can go beyond framing and help build the software itself.

How I work

I put somethingreal on the table.

In cross-functional programs, framing the problem and testing an answer happen together. I build a credible first version early, so experts can challenge it, settle the trade-offs, and take ownership of a shared plan.

  1. 01

    Goal · teams · constraints

    Find the critical path

I map the goal, constraints, and dependencies across teams. The bottleneck often sits between team mandates.

  2. 02

    Framework · prototype · plan

    Build something worth challenging

I turn the available documents, conversations, and feedback into a working answer. Experts can then correct it and decide between concrete trade-offs.

  3. 03

    Decisions · launch · ownership

Transfer ownership, stay accountable for the result

I document the logic, transfer the working artifacts, and remain responsible for the direction through launch, until the team can run it without me.

Positioning

I lead the work no single function owns.

I lead complex products and programs, with particular experience in AI, and I am an entrepreneur. I stay accountable for the result even when the work moves from product to procurement, legal to architecture, or hiring to launch.

AI lets me turn strategic choices into a decision framework, prototype, or application, then transfer the logic, documents, and working tools to the team that will run them.

Based in Paris, I am open to US and international relocation.

  • 01

    Product & program direction

From framing to launch: roadmaps, teams, and trade-offs.

  • 02

    Digital products & AI

Prototypes, business processes, APIs, and integrations.

  • 03

    Governance at scale

Policy, compliance, security, procurement, and rollout.

When to call

When the result depends on teams with different mandates.

I am most useful when a problem falls between disciplines and no single team can resolve it alone.

A

The program is stalled between functions

Dependencies keep growing, decisions stay open, and no one owns the end-to-end result.

B

A decision needs a testable version

I turn the conversations, documents, and feedback already available into something the teams can test.

C

The prototype works. The organization is not ready.

Data, workflows, security, governance, vendors, adoption and operations still have to come together.

Recognize the situation? Let’s talk.

Writing

I write about the problems I encounter while building.

AI assistants that can act, practical controls, architecture, and product trade-offs. The current essays are in French.

Work together

What is holding your product or program back?

For an engagement, send me the context in a few lines: I’ll tell you plainly whether I can help—and where I’d start. For a leadership role, my résumé and LinkedIn are right beside it.
